The honest answer to engine swap cost is that the engine is only part of the bill. Budget for the unit, the labour, and a list of consumables that catches most people out. Here is how the total actually breaks down in South Africa.

1. The engine itself

Our used engines range from roughly R14,000 to R58,500 incl. VAT depending on make, model and condition. Smaller petrol units sit at the lower end; larger diesel and commercial units at the upper end.

2. Labour

Labour varies widely by workshop, region and how accessible the engine bay is. A straightforward bakkie swap is far quicker than a transverse engine in a tightly packaged hatchback. Get a written quote in hours, not a lump sum, so you can compare workshops properly.

3. The extras people forget

  • Engine mounts — often perished and worth replacing while access is easy
  • Clutch kit — if the gearbox is coming out anyway, doing the clutch now saves a repeat job
  • Timing belt or chain kit, water pump, and tensioners
  • Oils, coolant, filters and gaskets
  • Hoses, belts and the thermostat
  • Diagnostic time if the ECU needs matching

Rule of thumb: price the engine, get the labour quoted in hours, then add a realistic allowance for consumables. The consumables list is where budgets quietly overrun.

4. Where the gearbox fits in
